Schools aren't the places they used to be...

The state of education and our schools has changed. Everyone, from media to community, can’t stop highlighting the challenges we face. From a staffing crisis, to more complex student needs, increasing workload and increasing red tape – our priorities have shifted away from those that truly matter to the success of our school, our people.

As a school leader, you’re probably noticing:

🔥 High levels of stress and burnout among your staff

🥱 A lack of enthusiasm and morale within the school community

🧑‍💻 Waning connection and collaboration between leadership, staff and students

📊 A struggle in identifying and addressing the true root causes of staff wellbeing issues

As a result…

👩‍🏫 Teacher and staff retention is becoming a growing concern

📉 Educator productivity, engagement and creativity are on the decline

👎 The overall culture of your school is suffering and the environment just doesn’t feel like it once did

Many school leaders are left feeling overwhelmed by the weight of responsibility for their school’s success, frustrated with the ongoing challenges that seem impossible to resolve. When we consider the impact that this situation has on our staff, students and the overall learning environment, it’s no surprise that we seek new and effective solutions to our problems.

Ignoring these challenges and sweeping them under the rug can lead to even bigger problems down the road

❗️ Escalating Staff Turnover: The stress and burnout experienced by your staff might push them to seek opportunities elsewhere, contributing to a revolving door of talent.

❗️ Deteriorating Academic Performance: With declining morale and engagement, the quality of teaching and learning may suffer, impacting the academic achievements of your students.

❗️ Negative Impact on School Reputation: A persistently stressed and demoralised staff can tarnish the image of your school.

❗️ Further Strain on Leadership: The burden of addressing these issues alone may lead to further strain on your leadership team, affecting your ability to be at the forefront and achieve notable growth and change.

Many schools and leaders are trying a number of initiatives but might be wasting precious time and resources as they try to address the staff wellbeing crisis with an ineffective approach to attending to their staff’s wellbeing needs.

What many schools are discovering...

Most schools care deeply about staff wellbeing.

But when the focus is mainly on personal support or isolated initiatives, it often fails to address the deeper workplace factors that shape how staff experience their work.

The challenge is rarely a lack of effort.

It is knowing where to focus.

Real change happens when schools strengthen leadership alignment, clarify expectations, address psychosocial risks and create the conditions where staff can work sustainably and perform at their best.

The first step is gaining clarity on what is truly shaping wellbeing in your school.

What becomes possible when wellbeing is led strategically...

Imagine a school where staff feel clear, supported and confident in the way work is designed and led.

Where leaders share a common language around wellbeing and psychosocial safety.

Where staff voice informs decisions and priorities.

Where culture strengthens because leadership actions and systems are aligned.

When these foundations are in place, engagement grows, collaboration improves and school performance becomes more sustainable over time.

This work does not begin with assumptions or one-size-fits-all programs.
It starts with understanding your context, building shared awareness and creating a strategic pathway forward together.

Become a Well-Led School and "lead with wellbeing in mind" so you can...

Transformative Leadership: Real Stories from the Well-Led Schools Partnership Program

“Our return survey results evidenced growth way beyond my expectations over a 12-month period.”

“Adrienne’s survey and tools, alongside follow-up reporting have opened a whole new perspective, for both my staff and I, on staff wellbeing as being the responsibility of the collective.

Adrienne’s advice has facilitated the development of a ‘Wellbeing Action Plan’, that is tailored to our staff in our school context. Her independent and empathetic ear, partnered with her research, expertise and on-the-ground awareness, has been embraced by the entire staff.  Our return survey results evidenced growth way beyond my expectations over a 12-month period.

Without reservation, I would highly recommend Adrienne’s Consultancy and guidance.  It takes the pressure off the principal to be the one and only.  ‘Us and Them’ is now a thing of the past.”

Leading the Way: A Case Study Highlighting Remarkable Leadership Growth

“We have made considerable progress in the way we support staff wellbeing.”

“Adrienne’s data-driven approach is underpinned by a school scan, which provided us with an evidence-informed base, upon which we could make informed decisions about our specific situation, identifying areas of strength and areas requiring attention.

The staff survey formed an important part of this evidence base. The survey is very in-depth and, at times, direct. The responses provided by staff gave clarity around how they felt about specific aspects of their wellbeing.  With this information and Adrienne’s guidance, we developed a wellbeing plan aligned to the findings of the school scan and survey.

We recently re-surveyed our staff after 12 months of working on our identified focus areas. Our data is positive, indicating improvement in staff perception of how the school supports wellbeing. This is consistent with the executive team’s evaluation.”

Why You Can NO LONGER AFFORD To Put Staff Wellbeing On The Back-Burner

We understand the financial pressures schools face, especially in today’s challenging environment. When considering the investment in the Well-Led Schools Partnership Program, it’s important to recognise that prioritising staff wellbeing and psychosocial safety is not simply an expense. It is a strategic investment in your people, your culture and your school’s long-term performance.

Imagine a school where staff feel supported, engaged and clear on expectations.
Where collaboration strengthens culture, leadership is aligned, and wellbeing is embedded into how the school operates.

This is not about adding more initiatives. It is about strengthening leadership capability, improving staff experience, and building the organisational conditions that allow schools to perform at their best.

🏫 Partner schools report measurable improvements in staff engagement, satisfaction and perceptions of a positive workplace culture within the first year.

📊 Staff survey data consistently shows growth in staff morale, clarity of direction and confidence in leadership approaches.

📈 Schools experience reductions in key workplace stressors alongside stronger perceptions that their workplace supports wellbeing and professional growth.

Our data and case studies demonstrate the impact of taking a structured, whole-school approach. By investing in this partnership, you are strengthening leadership alignment, improving staff experience and building the foundations for sustainable school improvement.

Consider the long-term value of improved staff retention, stronger buy-in to strategic priorities, and enhanced school performance outcomes.

When leadership alignment, staff experience and psychosocial safety are addressed through a structured approach, schools often see measurable shifts in culture, engagement and confidence in direction.

In comparison, fragmented wellbeing initiatives, one-off workshops or isolated coaching can create short-term momentum without addressing the organisational conditions influencing staff wellbeing. Our integrated partnership supports schools to take a strategic, whole-school approach that strengthens leadership capability, improves staff experience and embeds sustainable change.

Many partner schools begin to notice shifts in energy, clarity and engagement within a term, with more significant growth reflected in staff survey data over the course of a year.

Investing in the Well-Led Schools Partnership is not simply about immediate outcomes. It is about building the leadership foundations, organisational clarity and structured processes needed to support long-term wellbeing, performance and cultural sustainability.

Meet Your School Wellbeing Expert

Adrienne Hornby

School Wellbeing Consultant and Strategist

About Me

I partner with school leaders and their teams across Australia to integrate psychosocial safety, staff wellbeing and whole-school strategy, helping schools strengthen staff voice, leadership alignment and sustainable cultural change.

My work grew from lived experience. As a teacher and school leader, I experienced burnout firsthand and saw the pressure, complexity and competing expectations many educators quietly carry. Like many leaders, I initially focused on individual wellbeing supports, only to realise that lasting change happens when schools address the systems, leadership practices and organisational conditions shaping staff experience.

That realisation reshaped the way I lead and the way I support schools today. I moved away from reactive wellbeing responses toward a more strategic, staff-informed approach grounded in consultation, shared responsibility and clear direction.

Today, I work alongside schools to translate psychosocial safety and wellbeing into practical leadership action. Through meaningful data, professional learning and structured frameworks, schools gain clarity on what is really influencing culture, morale and performance and how to move forward with confidence.

Having partnered with more than 75 schools and thousands of educators, I have seen that when wellbeing becomes part of how a school leads, communicates and operates, trust grows, culture strengthens and sustainable improvement becomes possible.

Here’s How It Works - Build a stronger school culture and embed a strategic approach to wellbeing, psychosocial safety and performance in six clear steps

Scan Your School

Gain clarity on what is really shaping staff experience, wellbeing and culture through meaningful consultation, staff voice and a comprehensive review of school data.

This first step surfaces priority areas, psychosocial risks and opportunities for growth, giving leaders the insight needed to make informed, confident decisions about where to focus next.

Establish a Shared Language, Vision and Strategy

Leaders and staff come together to co-create a clear vision for wellbeing, psychosocial safety and culture.

This step builds shared understanding and alignment, ensuring wellbeing becomes embedded in how the school leads, communicates and operates rather than sitting as a standalone initiative.

Clarify the Joint Responsibilities of Staff Wellbeing

Develop clarity around the roles leaders and staff each play in shaping culture, reducing preventable stressors and strengthening collective wellbeing.

By exploring both workplace and personal influences, schools move away from “us and them” thinking and towards shared ownership, accountability and collaboration.

Build Leadership and Staff Capability

Strengthen the knowledge, skills and confidence needed to reduce preventable stressors and enhance culture.

Leaders develop capability in communication, consultation, emotional intelligence and change leadership, while staff build skills in self-awareness, teamwork and navigating workplace challenges. This step acts as the gateway between insight and meaningful action.

Develop Your Wellbeing Action Plan

Translate your priorities into a clear, documented strategy that outlines controls, preventative measures and culture-building initiatives tailored to your school.

This structured plan provides a practical way to demonstrate how risks are being addressed while also creating the conditions for staff to thrive.

Follow Through and Monitor Progress

Translate your priorities into a clear, documented strategy that outlines controls, preventative measures and culture-building initiatives tailored to your school.

This structured plan provides a practical way to demonstrate how risks are being addressed while also creating the conditions for staff to thrive.

From Struggle to Triumph: Inspiring Stories from Well-Led Schools

“The way we all knew how to support each other is a testament to this program which teaches us to “put your oxygen mask on first.”

“We started working with Adrienne when our staff morale was at a particularly low point in our school history. We completed the survey at the end of the year when everyone was exhausted, however, this gave us excellent data to move forward with in the following year. We used that information and worked with Adrienne to develop a wellbeing plan.

We worked throughout the year to implement the plan and at the end of the year did another survey of staff. The improvement in staff wellbeing was measurable and backed up by the data. Most importantly, the emphasis on looking after both physical and mental wellbeing of all our staff helped to build a stronger community in the face of a student suicide. The way we all knew how to support each other is a testament to this program which teaches us to “put your oxygen mask on first.”

I believe staff are now more committed to staying in our regional community as a result of knowing they are valued and respected at school.”

Who it benefits

Senior Leaders

Seeing shifts in staff experience, culture or morale across your school?

The Well-Led Schools Partnership supports senior leaders to move beyond reactive wellbeing responses and build a clear, strategic approach to psychosocial safety, staff wellbeing and school culture.

Together, we clarify vision, strengthen leadership alignment and develop the capability required to lead meaningful, sustainable change. This empowers senior leaders to shape an environment where staff feel supported, expectations are clear and culture strengthens over time.

Middle Leaders

Middle leaders play a critical role in translating vision into everyday practice.

Through the partnership, leadership teams develop a shared language and consistent approach to communication, wellbeing and culture. Middle leaders strengthen relational leadership skills, build trust within teams and learn how to navigate workplace pressures in ways that support both people and performance.

This strengthens leadership cohesion across the school and supports a more connected, aligned staff experience.

Teachers and Staff

our teachers and staff are central to shaping culture, morale and collective wellbeing.

The partnership equips staff with practical strategies, shared understanding and opportunities to contribute meaningfully to the direction of the school. Through consultation, professional learning and collaborative processes, staff gain clarity on how they can support both their own wellbeing and the broader workplace environment.

This is not a one-off wellbeing initiative. It is a structured, consultative approach that builds shared ownership, strengthens capability and supports long-term cultural growth.

“12 months feels like a long time. Can’t we just do this ourselves?”

We understand the urgency many schools feel when wellbeing and culture need attention. But meaningful change is not built through quick fixes. It requires a clear process, shared understanding and time to embed new ways of leading, communicating and working together.

Our 12-month partnership supports schools to move beyond reactive responses and build a sustainable approach to staff wellbeing, psychosocial safety and culture.

This is not about slowing progress. It is about creating change that lasts.

Effective frameworks involve both staff and leaders

An effective wellbeing and psychosocial safety approach cannot be developed from leadership perspective alone. Consultation and shared ownership are essential.

Our partnership engages leaders and staff at each stage so that priorities, controls and strategies reflect real staff experience and the realities of your school.

Culture change requires ongoing commitment

Lasting culture change happens when leaders follow through consistently.

Staff need to see that wellbeing is not a one-off initiative but part of how the school leads, makes decisions and manages risk over time.

Strategy over short-term solution

Improving culture and managing psychosocial risk is not about introducing random initiatives. It requires a structured, intentional approach that connects leadership practice, staff capability and organisational strategy.

We guide schools to focus on what will have the greatest impact, ensuring every action contributes to a stronger, healthier workplace.

Consultation builds trust and clarity

Meaningful consultation involves more than collecting feedback. It includes data review, reflection, communication and clear follow-through.

Through structured surveys, workshops and professional development, staff see how their voice informs decisions and shapes the future direction of the school.

Our Well-Led Schools Partnership provides the structure, guidance and expertise needed to help your school lead with clarity, strengthen psychosocial safety and build a culture where staff and students can thrive.

Frequenty Asked Questions

12 months! Isn’t that a long time?

We understand the commitment involved and acknowledge that schools feel like their time is scarce. But, there is a reason why the program is designed over 12 months. Real, lasting change takes time and requires a comprehensive and phased approach using our Staff Wellbeing Framework. The program strategically unfolds over 4 terms, ensuring each step builds upon the progress of the previous term, leading to sustained positive transformations in your school culture and staff wellbeing. This time investment is a deliberate choice for a thorough and impactful journey.

We know it works as we have experimented with many different timelines and 12 months is the sweet spot, as evidenced by data!

How much time will the program require each term?

We can pace the program to suit your needs, availability and schedule. We do recommend that we are able to deliver 1 x staff development workshop and 1 x leadership development session per term. We are flexible to slot in with available weeks in your staff development roster and work as best we can to accomodate staff development days.

Outside of the 2 main sessions, we generally hold 1-2 strategy calls with the senior leader/s each term.

Some terms might require additional work to be completed outside of our sessions. This could be anything from revisiting our work in a leadership meeting or staff meeting. We provide you with guidance and scaffolds to enact these steps and integrate the work seamlessly. Further, our team will work their magic to transform the work you do with your staff outside our sessions into something truly actionable to take the load off you!

See the program outline for a brief explanation of the sessions and work required.

Can you guarantee positive changes in school culture?

We stand by our commitment to your school’s success. If you prioritise your people, follow our guidance, and fulfill your commitments in each session, you’ll witness a positive shift in your school’s culture.

We are dedicated to supporting you every step of the way, ensuring tailored advice and unwavering commitment to your staff’s wellbeing. We guarantee flexibility and customisation – if, at any point, you wish to pivot the focus for better support, we’re here to customise the program to meet your evolving needs. Your success is our top priority.

The schools we work with who are committed to the process have felt changes in their school in as little as a term and seen huge and transformational changes (evidenced by survey data) after just 12 months!

How do you ensure staff buy-in and participation?

Ensuring staff buy-in and participation is crucial for the success of any initiative, especially when change fatigue may be a concern. We understand that staff and teachers want to feel heard and be part of the conversation. Our program goes beyond traditional wellbeing initiatives by fostering a collaborative approach to change.

By involving leaders, teachers, and staff in the process, we create a supportive environment where everyone’s voice is valued. Our approach focuses on addressing the root causes of the wellbeing issues faced by your staff rather than just superficial fixes.

Through transparent communication and active involvement, we mitigate resistance and inspire motivation among staff. We prioritise building a school culture that everyone can take pride in, ensuring that staff not only feel heard but also become enthusiastic participants in the transformation journey.

What immediate benefits can we expect?

We see your desire to get results, and while meaningful change takes time, you’ll start experiencing small yet impactful shifts in as little as one term. When staff see that their wellbeing is a priority, the majority will experience increased morale quickly.

Staff want to see and believe in your new approach, that’s why ongoing support is helpful to demonstrate to staff that their wellbeing matters.

Anticipate improved collaboration, enhanced communication, and a growing sense of shared purpose among your team. These initial changes set the foundation for a broader, positive transformation in your school culture and staff wellbeing.

Committed schools who partner with us see dramatic results in their data in just one year.

How does the program account for different school challenges?

While the program follows a structured set of steps, it is fully adaptable to the distinct characteristics and nuances of your school. We understand that each school faces unique wellbeing challenges, and that’s why the areas of focus and the resulting Wellbeing Action Plan are entirely tailored to address your specific priority areas (as decided on by leaders and staff) to ensure a personalised approach and framework that aligns seamlessly with your school’s unique culture.

Can I see a sample Wellbeing Action Plan?

There is a specific formula behind how we develop our action plans. You can read more about good plans here. If you would like to see an example, we would be happy to show you a de-identified Wellbeing Action Plan on a FREE Clarity Call

Do you offer payment plans to break up the payments?

There are two options to pay for our partnership programs. The most cost-effective way for the school is to pay upfront for the year, as we offer a $500.00 discount. If the school would like to pay term by term, we can develop payment plans as part of our invoicing process.

Please note: Any face-to-face sessions attract travel costs. We invoice the schools for these each term.

What happens if we decide the program isn’t a good fit for us?

In the unlikely event that the program doesn’t feel like a good fit, we are prepared to work with you to customise the program so it suits your needs better.

If you’re hesitant about committing to the full 12-month program or just want to test the waters first, consider starting with our School Scan Package, which is one term long. After that, you can decide if you want to upgrade to the 12-month partnership.

How can we measure the return on investment for our school?

We’re all about the numbers here, too!

Any effective change strategy should be measurable and one of the best ways to check if your efforts are actually making a difference is through re-surveying your staff at the end of the program. If the data has improved from your first survey, then you know change is underway. Your program comes with a duplicatable staff survey which you can repeat annually to check on your progress.

But the numbers only tell one side of the story…the change will be palpable when you walk through your school’s halls and are greeted by the smiling faces of staff, embodying the positive cultural shift that goes beyond metrics.

Are sessions face-to-face?

Sessions can be run face-to-face. We invoice schools for travel ahead of each terms visit.

Travel costs depend on where your school is located and the hours required to travel to you and whether the costs of your visit can be shared with a nearby school – We work with schools across the country and aim to share travel costs, where possible.

I'm concerned about how some members of the leadership team will respond to the feedback provided by staff. I don't want to create more of an issue. How do you handle this?

A guiding principle of a “Well-Led School’ is that ‘Awareness is the first key to any change.” Feedback shouldn’t be seen as negative but rather as an opportunity for growth and development. During the process of anonymously surveying staff during the first term of the partnership, we’ll gather feedback from staff.

The questions in our survey are designed to help you identify not only how staff are faring but also the root causes of your staff’s wellbeing concerns. Naturally, there are questions about the leadership support and school processes in place. At times, this can be confronting for leaders. We are highly experienced in this proceses and provide plenty of encouragement, rationale and resources to digest the feedback objectively and with optimism.

Once your survey results are in, we will facilitate constructive conversations between leaders and staff to further elaborate on these concerns and unpack some possible solutions.

Although as leaders you may initially feel the weight of your staff’s wellbeing concerns on your shoulders, it truly takes a joint effort between leaders, teachers and staff to resolve them. We take a tactical approach of easing staff into the change process. We successfully guide them to the realisation that their personal wellbeing and receptivity to the wellbeing strategies and initiatives put in place determines the success of the program and the school.
